Overselling on Shopee, Lazada and TikTok Shop: Fix Stock Sync

Out-of-stock cancellations count against your shop on TikTok Shop and Shopee. Here is why multi-channel stock drifts out of sync and the sync setup and habits that prevent overselling.

On TikTok Shop Singapore and Malaysia, an order you cancel because you have no stock counts towards your Seller-Fault Cancellation Rate. TikTok asks sellers to keep that rate below 2.5%, measured over 7 calendar days, and lists enforcement actions starting at 10%. Shopee treats out-of-stock cancellations the same way: they earn penalty points and count towards your Non-fulfilment Rate.

Overselling is not just an awkward message to a buyer. On these marketplaces it is a performance problem with consequences.

This guide explains why stock goes out of sync when you sell the same products on Shopee, Lazada and TikTok Shop, what each platform does when you cancel for lack of stock, and how multi-channel stock sync and a few operating habits prevent it.

Key Takeaways

  • Overselling happens when two channels sell the same last unit before either one knows about the other's sale; manual updates and slow syncs make the gap wider.
  • TikTok Shop and Shopee both count seller cancellations for "no stock" against your shop metrics, with penalties that can limit how much you can sell.
  • A single stock count pushed to every channel, clean SKUs, and a small buffer on fast movers remove most of the risk.

Why Overselling Happens Across Shopee, Lazada and TikTok Shop

Each marketplace keeps its own stock number for your listing. None of them can see your other channels. So if you have 10 units and list all 10 on three platforms, you are actually advertising 30 units until someone corrects the numbers.

The common causes:

  • Manual updates. Someone adjusts stock in each Seller Centre by hand at the end of the day. Every sale between updates widens the gap.
  • Sync delay. Even automated tools take time to push a change. During a quiet afternoon that rarely matters; during a livestream or a 10.10 campaign it can.
  • Sales spikes. TikTok Shop LIVE sessions and platform mega-sales concentrate orders into minutes, exactly when lag hurts most.
  • Mismatched SKUs. If a variant is "BLK-M" on Shopee, "Black/Medium" on TikTok Shop and has no SKU on Lazada, no tool can reliably tell they are the same unit.
  • Bundles and multi-packs. A "3 for 2" bundle draws three units from one stock pool. If the bundle listing has its own stock number, the single-item listing never sees the drop.
  • Returns and restocks. A returned item added back on one channel only, or added back before inspection, creates phantom stock.
  • Off-platform sales. Walk-in, wholesale or social-chat orders that never touch any marketplace.

What Each Platform Does When You Cancel for No Stock

TikTok Shop

TikTok Shop's Seller-Fault Cancellation Rate (SFCR) policy, which applies to Singapore and Malaysia among other markets, defines SFCR as the percentage of all orders over 7 calendar days that are cancelled by the seller or due to the seller's fault. It explicitly includes seller-initiated cancellations for reasons such as "no stock" and wrong pricing, plus auto-cancellations when the parcel is not handed to logistics in time.

TikTok's target is an SFCR below 2.5%. Above that, enforcement can include Account Health Rating point deductions and an Order Volume Limit. For example, the Singapore page lists these tiers at the time of writing:

SFCR Seller-fault cancelled orders Possible enforcement (SG page)
10% or more Fewer than 30 Up to 15 AHR point deduction
10% to under 30% 30 or more Up to 25 AHR point deduction
30% to under 50% 30 or more Up to 25 AHR points; sell up to 70% of average daily order volume
50% or more 30 or more Up to 25 AHR points; sell up to 50% of average daily order volume

The Malaysia page uses similar tiers, with an additional row listing up to 40 AHR points for an SFCR of 30% or more where there are fewer than 30 seller-fault cancelled orders. Check Shop Health in Seller Center for your own figure and the current tiers.

To make the target concrete, here is an illustrative calculation. Suppose a shop receives 200 orders in a week. Under a 2.5% target, five seller-fault cancellations would already reach the limit, and one oversold flash-sale item could produce several cancellations at once.

Shopee

Shopee's Seller Education Hub states that seller-initiated cancellations because a product is out of stock are penalised under the Seller Penalty Points system and contribute to your Non-fulfilment Rate (NFR). Shopee defines NFR as the percentage of orders cancelled or returned in the past 7 days where the seller is at fault. Shopee also warns that asking buyers to cancel on your behalf to avoid penalties leads to extra penalty points.

So "please cancel and I'll refund you" is not a workaround. It makes the outcome worse.

Lazada

We could not open Lazada's seller policy pages for verification at the time of writing, so we are not quoting Lazada thresholds or penalties here. Check the current cancellation and penalty rules in Lazada Seller Center's Help Center for your market.

Your own Shopify store

On Shopify there is no marketplace penalty, but Shopify's inventory settings include "Continue selling when out of stock". If that is switched on for a product you also sell on marketplaces, your web store can take orders you cannot fill. Shopify's Help Center also notes that this setting does not apply to Shopify POS, where staff can sell below zero after a warning.

How Multi-Channel Stock Sync Prevents Cancellations

The fix for overselling is structural: one stock number, owned in one place, pushed to every channel whenever it changes.

A sync setup should do four things:

  1. Hold a single available quantity per item. Every channel draws from it.
  2. Deduct on every order, from any channel, and push the new number to the other channels.
  3. Link listings to the same item reliably, which in practice means consistent SKUs across platforms.
  4. Let you review mismatches (an unlinked listing, a variant with no SKU) rather than silently guessing.

What sync cannot do is beat physics. If two buyers on two platforms check out the last unit within the same few seconds, one order may still need cancelling. That is why the habits below matter as much as the tool.

A Stock Hygiene Checklist

Use this before your next campaign or LIVE session:

  • Standardise SKUs. Give every variant one SKU and use it on Shopee, Lazada, TikTok Shop and Shopify.
  • Map bundles to components. A bundle should deduct from the stock of each item inside it.
  • Hold a buffer on fast movers. Show slightly less than you have on hand for best-sellers and campaign items, so the last units are not exposed on every channel at once.
  • Allocate stock for big events. For a LIVE session or mega-sale, consider ring-fencing units for the channel running the promotion.
  • Restock returns only after inspection, and through the same central count, not channel by channel.
  • Record off-platform sales in the same system before you hand the item over.
  • Turn off "sell when out of stock" on Shopify for anything you also sell on marketplaces, unless you deliberately take pre-orders.
  • Watch your metrics weekly. SFCR on TikTok Shop and NFR on Shopee are both 7-day measures, so a single bad day shows up quickly.

When an Oversell Still Happens

Even with good sync, it will occasionally happen. Handle it in a way that limits damage:

  1. Check whether you can source the unit from another warehouse or supplier in time to ship.
  2. If not, cancel promptly and honestly through Seller Centre with the correct reason. Do not ask the buyer to cancel for you; on Shopee that attracts extra penalty points.
  3. Message the buyer politely with an apology and, where appropriate, an alternative.
  4. Find the cause. Was it a sync delay, a missing SKU link, a bundle, or a manual count? Fix the cause, not just the number.

Cancellations also feed into the wider picture of your shop's health. Our article on the hidden cost of losing a dispute covers how account metrics and penalties compound, and our guide to marketplace fees and margin looks at where else money leaks.

Frequently Asked Questions

Does cancelling for "out of stock" hurt my TikTok Shop account?

Yes. TikTok Shop's SFCR policy counts seller-initiated cancellations for no stock as seller-fault cancellations. The target is below 2.5% over 7 calendar days, and higher rates can bring AHR point deductions and order volume limits.

Can I ask the buyer to cancel instead?

On Shopee, no. Shopee's Seller Education Hub says sellers who ask buyers to cancel on their behalf to avoid penalties are penalised with extra penalty points.

Will stock sync stop every oversell?

It removes most of the gap between channels, but simultaneous orders for the last unit can still collide. A small buffer on fast-moving items covers that remaining risk.

Which channels does Hail Pilot sync stock across?

Hail Pilot's multi-channel stock sync currently covers Shopee, TikTok Shop and Shopify, with Lazada coming.

What is the first thing to fix if I oversell often?

SKUs. If the same variant has different or missing SKUs across platforms, no sync process can match it reliably.
